Don't Underestimate the Power of Time: A Tech Startup Journey with GAIO Tech

In this episode of Tech Startup Stories, Natalie Binns speaks with Sophie Carr, founder and CEO of GAIO Tech, whose journey into building a generative AI optimisation platform is anything but linear. What emerges is a story shaped not by instant success, but by persistence, recalibration, and an evolving understanding of where true opportunity lies.

Learning to Fail Forward

Sophie’s journey into entrepreneurship began several years ago, with early experiences in programmes like the Founder Institute, where she openly admits she “failed” more than once. Yet, what becomes clear throughout the conversation is that these moments were less about failure and more about foundational learning.

Rather than walking away, Sophie continued to refine her thinking, building both resilience and a clearer sense of direction. As she explains, being a founder is not about avoiding failure, but about learning how to move through it, recognising when to persist and when to pivot.

This mindset would later prove critical as she navigated her first major startup.

When a Strong Idea Isn’t Enough

Before GAIO Tech, Sophie co-founded an EdTech company aimed at reducing teacher burnout through school community software. The idea resonated strongly with users, receiving positive feedback from schools, yet the business ultimately struggled to gain traction.

The challenges were multifaceted, tight budgets within schools, increasing regulatory complexity around data and AI, and the difficulty of raising funding in the education sector. These external constraints, combined with internal hurdles such as lacking a technical co-founder, made scaling the business increasingly difficult.

Perhaps most notably, Sophie faced a difficult setback when an outsourced development team replicated the product idea and launched a similar solution themselves. While a tough experience, it reinforced a crucial lesson: the importance of building a trusted, aligned internal team.

Spotting the Real Opportunity in AI

The turning point came from recognising a pattern within her previous work. With a background in SEO and content strategy, Sophie began experimenting with emerging generative AI tools, quickly identifying a new kind of influence, one where brands could be recommended directly within AI-generated responses.

This insight became the foundation for GAIO Tech and what followed was a period of intense experimentation, testing strategies, refining frameworks, and identifying what truly worked in influencing AI-driven outputs. Over time, Sophie and her team developed a methodology that combined multiple optimisation approaches into what they now call Generative AI Optimisation.

Importantly, the demand from early clients wasn’t just for services, but for a scalable product that teams could use themselves, prompting the shift towards building a full platform.

Building the Right Team at the Right Time

A defining moment in Sophie’s journey came during her third attempt at the Founder Institute, where she met her co-founder and CTO.

This partnership marked a significant shift. With shared vision and complementary expertise, they were able to move beyond early prototypes and begin developing a robust, scalable product.

Sophie highlights the difference between building a “vibe-coded” prototype and creating a market-ready platform, emphasising the realities of security, reliability, and long-term scalability that many early-stage founders underestimate.

Resilience, Grit, and Long-Term Vision

Across the conversation, a consistent theme emerges: resilience.

From navigating failed ventures and difficult setbacks to redefining her business model and rebuilding from scratch, Sophie’s journey reflects the reality that most startups do not follow a straightforward path.

She also highlights a common misconception, that success comes quickly. In reality, it requires sustained effort, continuous learning, and a willingness to endure uncertainty.
